    Don't Just Hire for SEO Skills: How to Build an Agency Team That Stays

    As agency owners, we all know the drill. You find a cracking SEO specialist, bring them on board, and six months later, they're off to a bigger agency or trying their luck solo. It's frustrating, expensive, and a real drain on your team's morale and client service.

    I've been there, pulling my hair out trying to figure out why good people kept walking out the door. At Straight Up Digital, we've done a lot of work on this, and what I've realised is this: you can't just hire for SEO skills. You need to build a team that sticks, a team that's invested, and a team that genuinely wants to grow with your agency.

    This isn't about some fluffy 'culture' initiative. This is about practical strategies to reduce team churn, improve performance, and ultimately, improve your agency's bottom line. Because a stable, happy team delivers better results for your clients, plain and simple.

    Stop Hiring 'Rock Stars': Look for Builders Instead

    We've all chased the rock star hire, haven't we? The SEO guru with years of experience, a big portfolio, and a LinkedIn profile that screams 'expert'. And sometimes, it works out. But often, these people come with a specific way of doing things, an unwillingness to adapt, or a short-term view of their role. They're looking for the next big thing, not necessarily a place to build a career.

    At Straight Up Digital, we made a conscious shift. We started looking for 'builders'. What does that mean?

    • Curiosity over Certainty: They don't know all the answers, but they're hungry to find them. They ask 'why' a lot.
    • Growth Mindset: They see challenges as opportunities to learn, not roadblocks. They're keen for training, feedback, and new responsibilities.
    • Collaboration over Ego: They understand that great SEO is rarely a solo act. They thrive in a team environment, willing to share knowledge and pick up the slack.

    • 'How do you stay up-to-date with SEO? What are your preferred learning methods?'

    Look for honesty, a willingness to own mistakes, and genuine interest in continuous learning. If they don't pass this, no point going further.

    Step 2: Practical Skills Assessment

    Forget theoretical questions. Give them a real-world task. For an SEO specialist, it might be:

    • Analyse a small client website (provided by you, anonymised) and identify 3-5 critical technical SEO issues. Explain why they're critical and suggest actionable fixes.
    • Write a short content brief for a specific keyword based on competitor research.
    • Review a Google Analytics (or GA4) report and highlight key insights relevant to an SEO campaign.

    This shows you what they can do, not just what they say they can do. It also reveals their problem-solving approach and attention to detail. Pay them for their time if it's a significant piece of work.

    Step 3: The Team 'Lunch' (Informal Meet & Greet)

    This isn't a formal interview. It's an opportunity for your existing team members to meet the candidate in a relaxed setting. It's a two-way street:

    • Does the candidate fit in? Do they make an effort to engage with everyone?
    • Do your team members feel comfortable with them? Trust your team's gut feelings.
    • Does the candidate get a genuine feel for your agency's day-to-day dynamic?

    This step is crucial for assessing cultural fit and team chemistry. We've dodged some bullets by listening to our team after these informal catch-ups.

    Invest in Growth: Training, Mentorship, and Career Paths

    Once you've hired a builder, your job isn't done. You need to provide the environment for them to build their career with you. This means investing in their growth, not just expecting them to show up and do the work.

    Structured Training and Development

    Every new hire at Straight Up Digital goes through a structured training programme. It covers:

    1. Agency Processes: How we do things, from client communication to reporting frameworks.
    2. Tool Proficiencies: Deep dives into Ahrefs, SEMrush, Screaming Frog, GSC, GA4, etc.
    3. Specialised SEO Modules: Depending on their role, this might be advanced technical SEO, content strategy, or local SEO tactics.
    4. Client Management Skills: How to manage expectations, handle difficult conversations, and communicate value.

    This isn't a one-off. Ongoing training is key. We budget for external courses, industry conferences, and internal knowledge-sharing sessions every quarter. It keeps everyone sharp and motivated.

    Mentorship Programme

    Pairing newer team members with more experienced staff provides invaluable support. It's not just about technical guidance; it's about sharing agency wisdom, navigating client relationships, and offering career advice.

    We formalised our mentorship programme a few years ago, and the impact has been huge. It's reduced the 'newbie' stress, accelerated learning, and fostered a strong sense of camaraderie. Plus, it gives your senior team members a chance to develop their leadership skills.

    Clear Career Paths

    No one wants to feel like they're stuck in a dead-end job. Clearly outline what progression looks like within your agency. This doesn't always mean a management role.

    Think about:

    • Specialist Tracks: An SEO specialist could become a Senior Technical SEO Consultant, or a Head of Content Strategy.
    • Client-Facing Roles: Moving from campaign manager to a client lead or account director.
    • Leadership Roles: Team leads, department heads.

    Show them the road map. Discuss it regularly in performance reviews. When people see a future with your agency, they're far more likely to commit.

    Foster a Culture of Autonomy and Ownership

    Micromanagement kills motivation faster than a Google algorithm update. Once your team members are trained and confident, give them room to breathe.

    • Give Them Responsibility: Assign them specific client accounts or projects with clear objectives. Let them own the process and the outcomes (with support, of course).
    • Encourage Initiative: If they have an idea for improving a process or a client's campaign, listen to it. Empower them to test it out. Even if it doesn't work, the learning is valuable.
    • Feedback, Not Blame: When things go wrong, focus on what can be learned and improved, not on who is to blame. Create a safe space for honest communication.
